Long-Lead Items: The Materials That Can Control Your Construction Schedule

A construction schedule can look great on paper until one material shows up 10 weeks later than expected.


Electrical gear. Mechanical equipment. Doors and hardware. Specialty glazing. Custom finishes.


On many commercial projects, these items can quietly become the real critical path.


That is why procurement should not start after construction starts. The best time to identify long-lead materials is during preconstruction—while the team still has options.


Here’s what owners and project teams should be watching.


What Is a Long-Lead Item?


A long-lead item is any material or piece of equipment that requires significant time between approval and delivery to the jobsite.


That timeline may include:


Submittal → Review → Approval → Release → Fabrication → Shipping → Delivery


A product with a 12-week fabrication period may actually require 16 or 18 weeks once submittal preparation, design review, revisions, and shipping are included.


And lead times are not fixed.


They can change because of manufacturer capacity, material availability, transportation, custom fabrication, or simply when the order is released.


The important question is not just “How long does it take?”


It is:


“When do we need it onsite, and what is the latest date we can release it without affecting construction?”


1) Identify Long-Lead Items Before Mobilization


Waiting for the subcontractor kickoff meeting to discuss procurement is often too late.


During preconstruction, the contractor should review the drawings, specifications, and anticipated construction sequence to identify materials that could affect the schedule.


Common items to watch include:


  • Electrical switchgear and distribution equipment

  • Transformers

  • Generators

  • HVAC equipment

  • Controls

  • Pumps

  • Elevators

  • Doors, frames, and hardware

  • Specialty glazing

  • Custom millwork

  • Roofing components

  • Specialty lighting

  • Plumbing fixtures with specific manufacturers or finishes

  • Fire alarm and access-control equipment

  • Custom fabricated steel

  • Specialty architectural finishes


Not every project will have all of these.


The goal is to identify the handful of items that could prevent another activity from happening if they arrive late.


Owner move: Ask for a preliminary long-lead list during preconstruction—not after contracts have already been awarded.


2) Separate Lead Time From Procurement Time


This is where schedules often become misleading.


Suppose an HVAC unit has a quoted lead time of 14 weeks.


That does not necessarily mean it will arrive 14 weeks after the project begins.


Before manufacturing starts, the team may still need to:


1. Award the mechanical subcontract.

2. Receive the equipment submittal.

3. Review it internally.

4. Send it to the architect or engineer.

5. Address comments.

6. Resubmit if necessary.

7. Obtain final approval.

8. Release the equipment.

9. Wait for fabrication.

10. Coordinate shipping and delivery.


A 14-week equipment lead time can therefore become a much longer procurement cycle.


A good schedule tracks those steps individually rather than showing one generic line called “HVAC Equipment.”


3) Prioritize Submittals by Schedule Risk


Submittals do not all need the same urgency.


Paint colors might be important, but they probably should not receive the same early-project attention as switchgear needed to energize the building.


One useful approach is to divide submittals into priority groups.


Priority 1: Schedule Critical


Equipment or materials that should be submitted and released immediately.


Examples:


  • Electrical gea

  • Major HVAC equipment

  • Structural or custom-fabricated components

  • Long-lead doors and hardware


Priority 2: Early Coordination


Items that affect rough-in, dimensions, backing, openings, or other trades.


Examples:


  • Plumbing fixtures

  • Specialty equipment

  • Casework

  • Access-control hardware

  • Specialty lighting


Priority 3: Standard Procurement


Materials with readily available supply or later installation dates.


The exact categories will change by project, but the principle stays the same:


Review submittals based on schedule impact, not simply the order in which they arrive.


4) Do Not Forget Design Review Time


Contractors and suppliers are only part of the procurement chain.


Architects, engineers, consultants, and owners may also need to review and approve products before they can be released.


That review period needs to be built into the schedule.


A complicated equipment submittal may also come back Revise and Resubmit, adding another review cycle.


This is especially important when:


  • Specifications are highly prescriptive

  • Several approved manufacturers are listed

  • Substitutions are being proposed

  • Equipment must coordinate with existing systems

  • Multiple disciplines need to review the same product


The earlier these questions are resolved, the more procurement flexibility the project retains.


5) Understand What “Approved Equal” Really Means


When the specified product has a problematic lead time, substitution can sometimes protect the schedule.


But substitution is not as simple as finding another product that looks similar.


The alternate may need to match:


  • Performance

  • Dimensions

  • Electrical requirements

  • Mechanical connections

  • Controls

  • Finish

  • Warranty

  • Code requirements

  • Compatibility with existing systems


Changing one piece of equipment can also create coordination impacts elsewhere.


For example, a different rooftop unit may require different curb dimensions, electrical characteristics, controls, or duct connections.


The replacement might arrive sooner, but create additional design and field work.


A good substitution evaluates total project impact, not just delivery date.


6) Track Required-On-Site Dates

Procurement becomes much easier to manage when every critical item has a Required-On-Site date.


Work backward from installation.


If doors need to be installed by Week 14, ask:


  • When must they arrive onsite?

  • How much fabrication time is required?

  • When must fabrication begin?

  • When must the approved submittal be released?

  • How much review time is needed?

  • When must the subcontractor prepare the first submittal?


Now the project has a procurement deadline instead of a vague concern.


This also makes weekly project meetings more useful.


Instead of saying:


“Switchgear is still in procurement.”


The team can say:


“Switchgear must release by October 12 to maintain the planned energization date.”


That is actionable information.


7) Verify Lead Times Again Before Release


A lead time provided during estimating may not still be accurate when the project is awarded.


Market conditions change.


Manufacturers fill production slots. Materials become constrained. Shipping windows move.


For critical items, the project team should reconfirm lead times at major milestones:


During estimating → At subcontract award → At submittal → Before final release


That small step can expose a schedule problem while there is still time to respond.


8) Early Procurement Can Be Worth Considering


Sometimes the construction schedule cannot wait for the entire project to be fully bought out.


In those situations, owners and project teams may consider early-release packages for specific materials or equipment.


That might mean purchasing major mechanical equipment or electrical gear before other portions of the project are finalized.


Early procurement introduces its own risks—design changes, storage, payment timing, warranties, and coordination all need to be considered.


But when managed correctly, releasing one critical item early can protect months of downstream construction.


Procurement Is a Team Sport


The GC may maintain the procurement log, but successful procurement depends on the entire project team.


Subcontractors identify manufacturers and prepare submittals.


Suppliers provide current lead times.


Architects and engineers review technical compliance.


Owners make selections and approve major decisions.


The contractor connects all of those decisions back to the construction schedule.


When one part of that chain slows down, the delivery date moves with it.
